The problem

Lead Smart connects around 3,000 inbound home services calls a day to the contractors who buy them, and pays out to more than 1,100 affiliates across four continents. All of it ran by hand. Earnings had to be pulled from two separate platforms, reconciled in a spreadsheet name by name, then paid out one affiliate at a time. And every one of those 3,000 daily calls went unscreened. There was no fraud detection of any kind.

What we built

Five production systems in roughly six weeks. The centre of it is one dashboard that merges earnings from both platforms and pays every affiliate in a single click, over domestic ACH and international transfer alike. Around it: a fraud engine that scores every connected call, automated dispute handling, weekly buyer reconciliation, and an internal AI assistant with live read access to all three departments.

The outcome

Payment day went from multiple full days of manual reconciliation to a review and one click. Calls that used to be logged at $0 now have their true value written back automatically. That came to $31,040.20 in a single verified run. And 76,935 calls have been screened for fraud, in a business that had no screening at all six weeks earlier.

The five systems

01Payment platform

Merges affiliate earnings from two platforms into one record, then pays out via ACH and multi currency international transfer. Handles monthly and weekly cycles, tracks unpaid balances across all history, and emails every affiliate a confirmation.

02Fraud detection

Screens every connected call on five independent signals: spoofed and VOIP numbers, shared caller IDs, cross vertical repeats, coordinated bursts, and geographic clustering. Flagged recordings are transcribed and checked for synthetic voices and repeated scripts.

03Buyer reconciliation

Takes the weekly spreadsheets buyers send back, matches every row to the right call by number and timestamp, previews each change, and writes the real payout amounts back on confirmation.

04Dispute automation

Watches the call dispute queue around the clock, voids disputed conversions, and closes the task, with a full audit trail and no one touching it.

05Jarvis

An internal AI assistant with voice, memory, and live read access to payments, fraud, and disputes. Answers questions from current data instead of last week's spreadsheet.

The problem

Arthur builds custom pools that run $60,000 to $100,000 apiece, and he was doing it while also being the SEO department, the marketing department, the receptionist and his own assistant. Leads that came in after hours went to voicemail, which in his market means they went to a competitor. Marketing happened whenever he had a spare evening. The work that actually earns money, designing and closing jobs, got whatever time was left.

What we built

One always on platform running four AI employees. Lauren writes and publishes local SEO pages off real search data. Ralph runs the social accounts. Sofia answers every call, day or night, qualifies the lead and routes it. She makes outbound calls too. Arlo keeps three inboxes triaged, drafts the replies, runs the calendar and briefs Arthur each morning. It is not software he has to operate. It runs the business while he builds pools.

The outcome

An SEO agency, a social manager, a receptionist and an executive assistant: four line items an owner would normally pay for, now covered by one system for an estimated $130,000 a year in value. Around 10 hours a week came off Arthur's plate, which is 12.5 full work weeks handed back over a year. And no inquiry reaches voicemail again, at any hour.

How that is calculated: $80,400 a year in agency and staff cost replaced, at conservative Phoenix market rates, plus roughly 500 hours of owner time returned valued at $100 an hour. Page counts are exact and verifiable in the site's sitemap; the dollar figures are modeled estimates of cost replaced, not audited accounts. Recovered jobs are left out of the total entirely. On a $60,000 pool at a 30% margin, a single call that would have gone to voicemail is worth $18,000 to $30,000 on its own.

The problem

Joe Stewart runs crews, closes jobs, handles clients and answers vendors, all from his truck, on site, and at 5am before anyone else is up. The business had outgrown one person, but an operations manager is a $60,000 to $80,000 hire with no guarantee they think the way Joe thinks. So everything queued behind him. A payment dispute and a newsletter landed in the same inbox looking identical, and good jobs went to whoever called back first.

What we built

An AI operator that runs the operational layer of the business around the clock. It answers the business line, screens callers and logs every call. It reads every email, replies to new leads within minutes, and surfaces only what actually needs Joe. It holds a priority queue that nothing falls out of, and it briefs him by voice each morning while he drives. It knows the service area, the pricing rules, the crews and the vendors, and it learns more each week.

The outcome

Joe now responds like a company with a full operations team behind him. Leads get a professional reply in minutes at any hour, instead of sitting in voicemail until he is off a job site. It went live in June 2026, so the hours saved figures below are still projections rather than measured results, but the systems producing them are running today.

Where this one stands: the system went live in June 2026, so days rather than months ago. Everything in the list above is confirmed running. The impact figures are projections, modelled against the cost of the operations coordinator Joe would otherwise hire and a time motion estimate of the tasks now automated. We would rather say that plainly than dress a week old deployment up as a measured result. Real numbers get published here as they accumulate.
